The Question that Didn’t Get Answered
Recently, I attended a product launch webinar for a major HR technology company, unveiling its new “Agentic AI Specialists.” The capabilities were impressive. The language was confident. The future-forward vision was clear and unmistakable: this is where the market is going, as the potential for efficiencies will be intoxicating.
During the Q&A, I asked a simple question:
Where does the data come from that provides these agents with their domain expertise?
The question wasn’t answered. Perhaps it was missed. Perhaps we ran out of time. That happens.
But what stayed with me wasn’t the absence of an answer. It was the absence of a collective insistence, as these specialists can be created by uploading a job description.
In a virtual room full of leaders, people responsible for governance, fairness, development, and career impact, the question did not resurface. And that moment has lingered with me.
Because this is not a vendor issue alone. Vendors are supposed to innovate. They are supposed to push boundaries, introduce new capabilities, and move the market forward.
The deeper question is about us.
The Standards that Built Our Profession
Are we pressing for transparency with the same rigor we once insisted upon when validating assessment tools, competency models, and certification standards?
For decades, the field has worked deliberately to be taken seriously. We built validated methodologies. We debated frameworks and discovered best practices through testing. We invested in certification. We challenged each other’s models. We differentiated evidence-based practice from opinion.
We did this because our work shapes careers, opportunities, mobility, and livelihoods. The stakes demanded rigor.
AI is Becoming Talent Infrastructure
Now AI is accelerating into our domain with extraordinary potential and it can personalize development at scale. It can democratize access to coaching and feedback in ways previously unimaginable.
This is not fringe innovation. It is rapidly becoming infrastructure that demands governance.
Yet I continue to hear leaders say things that would have been unacceptable in other professional contexts:
- “It’s 80% correct — that’s probably good enough.”
- “The learner won’t know if the advice is weak as they cannot find the hallucination.”
- “I’m not sure where the data comes from, and refuse to ask the vendor.”
These comments don’t reflect incompetence. They reflect urgency. Boards want visible modernization. CEOs want evidence of AI integration. HR leaders are under pressure to demonstrate relevance.
When Speed Collides with Professional Responsibility
But pressure does not suspend professional responsibility.
If we deploy AI tools that provide developmental guidance, assessment interpretation, coaching or career direction, we are not merely implementing software. We are scaling influence.
And influence without validated foundations is not innovation. It is real risk.
The uncomfortable truth is this: AI does not dilute accountability. It concentrates it.
When a recommendation is generated at scale, any embedded theoretical or ethical flaw scales with it. Bias scales. Weak frameworks scale. Misaligned developmental philosophy scales.
The differentiator in this era will not be who adopted AI fastest. It will be those who adopted it with fidelity from the beginning. Those who slowed down in order to go fast. Those who did not have to unwind what was built poorly to rebuild.
The Governance Questions Leaders Must Ask
The organizations that lead responsibly will be those that can answer, without hesitation:
- What validated frameworks underpin this tool?
- Which domain experts shaped its developmental philosophy?
- How was the knowledge curated?
- How does this align with our talent standards?
- Who owns the outcome?
These are not anti-innovation questions. They are professional questions. If we stop asking where the knowledge comes from or accept vague answers, we shift from professional stewardship to passive adoption.
And passive adoption is not a standard. It is a surrender of judgment.
Defining Professionalism in the Age of AI
This moment is not about resisting AI. It is about defining professionalism in the age of AI.
Professions are not preserved by tradition. They remain professionals because they set the bar high on purpose and refuse to quietly lower it.
Years from now, we may look back on this period as the moment when Talent Management either solidified its credibility or diluted it.
The outcome will not be determined by the technology itself. We must define it.
A defining question for senior talent leaders:
- Are we influencing AI design and ensuring domain expertise built over decades is leveraged, or outsourcing our professional judgment to it by saying it’s good enough?
This is the moment that will define us.
